Most brands think winning on paid ads means better creative or more influencers. Usually it's neither. This is a real case study of a skincare brand that went from losing money on ads to a 9.10x ROAS, without a single piece of UGC.
The fix wasn't flashier ads. It was a better system underneath them.
The Starting Point: A Leaking Funnel
When the brand came to us, the ads weren't the only problem. The whole funnel was leaking.
The primary issues:
- ROAS under 1.7, which meant the ads were effectively losing money
- No influencer or customer content to lean on for social proof
- Scattered targeting with no clear audience strategy
- A poor retargeting funnel, so warm prospects were never brought back
Pouring more budget into this would only have burned money faster. The engine needed rebuilding before it could scale.
The Goal We Set
Before touching anything, we set clear targets so we'd know if it was working:
- Improve ROAS to 4.0 or better
- Build a warm audience the brand could retarget going forward
- Launch with minimal creative and scale fast
Phase 1: Foundational Setup
We don't run ads until the house is in order. Most of the early wins came from fixing the plumbing that nobody had set up properly.
What we built first:
- Verified, prioritized, and cleaned Meta Pixel events, so the data was actually trustworthy
- Product catalog synced and optimized
- Landing pages made CRO-ready, with attention to CTAs, page speed, and layout
- Proper UTM tagging and analytics filters for clean tracking
- Funnels built to track the full ad flow from click to checkout
This is the unglamorous work that decides whether everything above it succeeds or fails.
Phase 2: A 3-Stage Funnel Strategy
Instead of blasting one ad at everyone, we built a funnel that moved cold prospects into hot buyers in stages, each measured by its own metrics.
- Top of funnel: measured by CTR and view content, this stage found new interested people
- Middle of funnel: measured by add-to-cart and initiate checkout, this stage nurtured intent
- Bottom of funnel: measured by purchases and ROAS, this stage closed the warm audience
Judging every ad by purchases alone is how brands kill winning campaigns too early. Each stage had a job, and each was measured by whether it did that job.
Phase 3: Creative and Testing, No UGC Needed
The brand had no influencer or customer content, and we didn't wait around for it. Instead we tested what we could produce fast.
What we ran:
- Static mockups
- Product close-ups
- Copy A/B tests with hook variants and CTA testing
- Short motion clips built from stock footage
The real lever wasn't the creative type, it was where the budget went. 70% of the final budget went into retargeting segments, capturing the warm audience the funnel had built.
The Results
The rebuild delivered well past the original goal:
- ROAS: from under 1.7x to 9.10x
- Cost per click: down 23%
- Click-through rate: up 41%
- Cost per acquisition: down 38%
- Purchases: up 3.2x
The Lesson
This brand didn't need better ads or a big influencer budget. It needed a clean foundation, a funnel that respected how people actually buy, and budget pointed at the warm audience instead of only chasing cold clicks.
Winning funnels beat flashy creative. Test, segment, and scale, then retarget. Repeatability is what turns a good month into a profitable system.
